Harborstone Legal Ops
Doubled contract throughput without adding headcount — 42 contracts a week out the door, every deviation flagged.
The challenge
What the operator was carrying.
Harborstone had a seven-attorney commercial contracts team processing roughly 21 contracts a week, with two dedicated paralegals spending most of their week on first-pass redlining against the firm's playbook. Lead attorneys were reading the same standard MSA language line-by-line, and playbook deviations were getting caught late — usually after counterparty pushback.
The approach
Audit. Build. Handoff.
The audit quantified the paralegal hours that were going to first-pass redlining and the attorney hours that were going to second-pass review. The 90-day build deployed a playbook-aware review tool that produced a deviation-highted first draft, with the paralegal approving routine matches and escalating only the deviations the playbook flagged.
The outcomes
The numbers the quote was locked against.
Every metric below was taken from the customer's own Monday dashboard — not from an internal Keelson chart.
Contracts per week
Up from 21, on the same seven-attorney team, validated against the contract intake spreadsheet.
First-pass turnaround
From intake to first redline delivery, measured on the firm's internal tracker.
Playbook deviation catch-rate
Across 1,200+ redline runs, validated against the spot-check committee.
From the operator
“We doubled the desk without doubling the headcount, and our attorneys now spend their hours on the contracts that actually need them.”
